I have been out of my office, so have missed your time deadline.  My
suggestion would be to make the opening question a little broader than
training needs--"What we would like to learn,"  "What would make us more
effective resources for our students," What would make our schools places
where deep learning could happen"

You will know the right question, but I would make it one which opens the
space a little wider. . .
